All six stages

AI Transformation

Implementing one AI tool changes one task. AI transformation redesigns the organisation around what AI can now do: which work is done by agents, which by people, where approval sits, how the business learns. It is a programme with one accountable lead, run on the Be AI 6D Framework, and it is the most valuable thing we do.

Before and after

What changes when the organisation is designed around AI

Before

Employee → email → manual data entry → spreadsheet → manager → decision → someone remembers to act

Every arrow is a delay, a re-key and a place where the information changes shape. The people are the integration layer.

After

Customer → AI agent → business systems → AI analysis → human approval → automated action → continuous learning

People move to the two arrows that need judgement. Everything else is designed, logged and measured.

What a programme includes

The six stages, run at organisation level

  • Discover and Define at organisation level, not use case level: the operating model, the roles that change, and the ones that do not.
  • An architecture for the whole business, sequenced into quarters.
  • Change and training: AI literacy for everyone, deeper capability for the people who will own it.
  • Governance built in from the first quarter, not bolted on after the incident.
  • A fractional Head of AI from Be AI, accountable to your leadership team for the outcome.
  • Quarterly re-planning: what shipped, what it did, what is next.

Who this is for

Businesses that have decided AI is strategic and want one accountable partner

Roughly fifty to five hundred people, with leadership that has decided AI is strategic and wants one accountable partner rather than a series of projects with different suppliers.

If that is not you yet, start with Strategy. A transformation programme is where a strategy goes when it is working.

How it runs

Quoted by quarter; most programmes run four to six

  1. Quarter 1
Discover, Define, DesignOperating model, organisation-wide architecture, governance foundations, the first two solutions chosen.
  2. Quarter 2
Deploy the first solutionsPilots with the teams that will use them. Literacy series for everyone. Governance live.
  3. Quarter 3
Scale and DefendRollout, second wave of solutions, monitoring, the incident process rehearsed.
  4. Quarter 4
DevelopMeasure, improve adoption, re-plan. The programme becomes AI Managed, or the next programme.

Questions

What people ask about AI Transformation

How long does a programme take?

Programmes are quoted by quarter and most run four to six. The first quarter is the design; nothing is built until it exists.

Do we need to change our systems?

Rarely. The point is to make the systems you have work together with AI in between. Where a system genuinely has to change, the roadmap says so and sequences it.

What does the fractional Head of AI actually do?

Owns the roadmap, chairs the monthly review, signs off every design, and is the person your board asks. Part of your leadership meeting, paid for by the programme.

Can a smaller business do this?

Under fifty people, a Strategy engagement followed by one or two Builds and AI Managed usually achieves the same thing at a fraction of the cost. We will say so.

Ask for a proposal

Tell us what you are trying to do. We will come back with the shape and the price.
